Object Tracking: The Six Seconds That Settle a Remodel Dispute

A homeowner texts you at 9 p.m. One photo, one line: who did this? The photo shows a three inch gouge across the face frame of the cabinet next to the sink, broken through to bare wood.
By 10 the next morning you have called all three trades. The cabinet installer says the faces were flawless at handoff and sends his own after photo from Day 8. The plumber says he worked inside the sink base and never touched the adjacent frame. The electrician says his work was overhead and he used felt pads on his ladder. Nobody admits fault. Nobody can prove they are clear either. You are in the middle, and you are the one the homeowner is going to bill.
The scratch is never the argument. The sequence is.
On a typical kitchen or bath remodel, three to six trades cycle through the same space within days. Cabinets Tuesday, plumbing rough-in Wednesday morning, electrical Wednesday afternoon. By Thursday there is a mark on a finished surface, and the damage itself is rarely disputed. What gets disputed is the order of events that produced it.
Before and after photos are the most common documentation on small remodel jobs, and they do one job well: they prove a condition existed at roughly some point in time. They do not prove who caused a change or when it happened, because a still frame has no movement, no timing, and no progression. That is exactly what causation arguments run on, as SnapProof lays out in its comparison of photo and video evidence.
Two ways that plays out on real jobs:
- The countertop chip. A remodeler shot a completed photo of a pristine granite top. Two days later the plumber reconnected the supply lines and a chip appeared near the faucet cutout. The plumber said it was pre-existing. The installer’s photo was framed at an angle that did not include the damaged edge. Nothing was taken between the two work windows, so nobody could assign fault. The GC ate the $850 repair.
- The hallway scuff. A cabinet crew carried uppers through a hallway a painter had just finished. The painter’s done photos showed smooth walls but were shot in low light and did not cover the hallway clearly. The cabinet crew argued the scuff came from the painter’s own ladder. With no timestamp tying the photos to who was on site, the dispute ran three weeks before the cost got split. As PinMy notes, an image without a reliable timestamp or location may only prove that something was photographed.
When a dispute moves to mediation or a claim, nobody is asking whether there was damage. They are asking for a timeline: which trade was present, what was in contact with the surface, and when the condition changed. The AGC guidance on construction mediation makes the same point: the presentation that lands is a chronology backed by records made at the time. Without that, the argument runs on leverage instead of facts, and the general contractor trying to keep the job moving usually has the least of it.
What one unresolved callback costs
The repair is the cheapest part. For a crew of five to ten, here is where the money actually goes on a single disputed surface.

The return trip figure comes from the ACCA, which also reports all-in callback costs of $400 to $650 once travel and overhead are counted. Deductible ranges are from General Liability Insurance Cost, and the legal figures from FixaPros. Markup and Profit adds the cost nobody invoices for: one unresolved homeowner complaint can dent referrals for months.
Add it up and a $300 scratch turns into a $2,000 to $5,000 problem. The expense is not the damage. It is not being able to show who caused it.
Six seconds, two outcomes
Back to the kitchen. A $38,000 contract on a three week schedule. Cabinet install finished Day 8. Countertop templater Day 9. Plumber back Day 10 for rough-in behind the sink base. Electrician Day 11 for under cabinet lighting. Homeowner finds the gouge the evening of Day 11.
With photos only
The photo tells you the damage exists and roughly where it sits. It cannot tell you whether the mark came from a basin wrench, a drill housing, or a countertop template edge. Daily logs say which trade was on site but nothing about what their tools touched, and each sub’s after photos show their own completed work, not what happened to the surfaces around it.
So the cost gets split three ways to keep the job moving. Rocket Lawyer describes the default: the GC answers to the homeowner first and then tries to recover from whoever caused it. A repair that Angi prices at $100 to $300 becomes a $500 blended split plus your coordination time, and per Mortar Net the true callback cost commonly runs three to five times the original repair price.
With tracked video
Now assume walkthrough footage from those days was processed with per-frame object tracking, which assigns a persistent identity to each tool, hand, and surface and follows it frame to frame. Searching the footage for the face frame surfaces a contact event on Day 10 at 2:47 p.m., inside the plumber’s window. A tracking log for that stretch is structured like this:

That table is an illustration of how a tracking log is structured, not output from any one product. Read it for what it is: the system flags proximity and contact between two tracked objects at a known time. A person still watches the clip and decides whether that contact caused the mark. That is the whole difference. You are no longer arguing from three conflicting memories, you are looking at the same four seconds together.
In practice that changes the phone call. Instead of days of negotiation and a possible mediation at $300 to $1,500 a session, per A2Z Construction Management, you share the clip, agree on a $150 touch-up, and nobody leaves their current job.
How the tracking works, in plain terms
A video is a sequence of stills, usually 24 to 30 per second. Each still is a frame. Per-frame tracking means software looks at every frame, draws a labeled box around each object it recognizes, and then links those boxes across frames so the drill in frame 200 is understood to be the same drill in frame 201. The part that matters for disputes is the persistent ID. When a tool enters the frame it gets an identity tag and keeps it as it moves, rotates, or briefly disappears behind someone’s arm, as Voxel51 explains. Without persistent IDs you know a drill was in the kitchen at 2:14. With them you know whether it was the trim carpenter’s drill or the electrician’s, and what it came near.
This is not experimental technology. Construction specific benchmarks reported in PMC put detection accuracy at 87 percent or better for workers and machinery, and it runs in real time on ordinary hardware.
Where it fails
- Occlusion. A body between the camera and the work hides the contact entirely, and the tracker can drop or swap an ID, a failure mode documented in MDPI Computers.
- Bad angle. Anything under a countertop overhang or inside a cabinet box can fall outside the frame completely.
- Motion blur. Fast tool movement smears across pixels and weakens the cues the tracker uses to hold an identity.
- Twins. Two identical cordless drills from the same brand will trade IDs sooner or later.
Shooting footage that actually holds up
None of this requires mounting cameras or wiring a site. It requires filming the space deliberately with the phone already in your pocket. Six habits do most of the work:
- Film at every handoff, not just at completion. The clip you will want later is the one shot after one trade leaves and before the next arrives. That is the window a completed photo never covers.
- Walk the perimeter, do not pan from the doorway. Move along the cabinet run and the counter so surfaces are seen from the side. A wide pan from the entry gives the tracker foreshortened shapes and little to hold onto.
- Slow down. Roughly a step per second. Fast sweeps are where blur and dropped IDs come from.
- Add light. A work light beats a phone flash. Do not shoot into a window, since blowing out the frame drops detection confidence on everything in it.
- Cover adjacent finished work, not only your own. The disputes are almost never about the surface a trade was hired to touch.
- Say the date and area out loud at the start of the clip. Ten seconds of narration makes the footage findable and gives context to anyone reviewing it a month later.
Two clips per trade per visit, one on arrival and one on the way out, is enough on a kitchen. It costs about four minutes a day.
Put it in the subcontract
Documentation habits hold up better when the agreement expects them. FASA makes the case for treating documentation as an ongoing duty rather than a closeout task. Two short clauses cover most residential remodel work:
Handoff condition. Each Subcontractor shall record the condition of all surfaces, fixtures, and installed work within and adjacent to its work area at the start and conclusion of each site visit. This record constitutes the baseline for any subsequent damage claim.
Evidence review before escalation. Before initiating formal dispute proceedings, the aggrieved party shall present the relevant footage to the opposing party within five business days of notice, and the parties shall meet to review it within ten business days.
The second clause is the one that saves money. Most of the cost in these disputes accrues between the complaint and the moment somebody finally looks at the evidence together.
